Incoterms Explained for Commercial Teams

Incoterms are commercial terms first and logistics terms second. Choosing them without operational input is how margin quietly disappears.

Incoterms define where risk transfers and who pays for which leg of the journey. They do not define title, payment terms or insurance adequacy, which is where most misunderstandings begin.

Risk transfer versus cost responsibility

The two are not the same point in the journey under several terms. Commercial teams frequently assume that whoever pays for carriage also carries the risk during it, which is not always the case.

Terms that generate the most disputes

Delivered terms create obligations at destination that sellers are not always resourced to meet, particularly around import clearance and duty. Ex works terms shift more responsibility to buyers than they typically anticipate at origin.

Aligning terms with capability

Choose terms your operation can actually execute. If you cannot clear cargo reliably in a destination market, do not sell on terms that require it. Capability should lead the contract, not follow it.

A simple review discipline

Reviewing standard terms with logistics, finance and legal together once a year removes a surprising amount of avoidable cost and dispute risk from international trade.
